Gas furnace or heat pump, priced side by side

The honest answer to the biggest heating question of 2026 is a comparison, not a speech. Where both make sense we quote both, sized from a load calculation of your house, and you pick.

The choice, without the sales pitch

Both technologies work here. The question is which works for your house.

01 / Gas

Where a furnace wins

Cheapest fuel per unit of heat, familiar equipment, lower upfront cost. If the ducts are good and the AC is young, a furnace swap is often the quiet right answer.

02 / Heat pump

Where a heat pump wins

One machine heats and cools, and mild coastal winters are exactly what it is built for. If the AC is due anyway, one change-out covers both jobs.

03 / The one wrong answer

Oversized is not safer

Whichever you pick, the wrong version is the oversized one: it short cycles, swings the temperature, and wears out younger. Refusing to round up is most of what a load calculation is for.

04 / Dual fuel

A heat pump with gas backup

Covers the coldest snaps and the cheapest shoulder seasons, at the price of more hardware and more control logic. Right for some houses, and we say when it is not worth it.

05 / Verification

The heat pump test

The 2025 Title 24 standards extended refrigerant-charge verification to heat pumps in every climate zone. Your install gets checked against the manufacturer's numbers by a third party, the receipt that it was done right.

06 / Ducts

Only as good as the ducts

Either machine pushes air through the same ducts. Leaky or undersized runs get flagged in the quote, because fixing them is where a surprising share of the comfort comes from.

The comparison

What the quote compares

Upfront price, running cost, and what the house actually needs. The quote walks through all three.

01
Fuel
Gas is cheap per therm; a heat pump moves about three units of heat for one of electricity. Which wins depends on your rates and how hard you actually heat.
02
One machine or two
A heat pump replaces the furnace and the AC at once. If both are old, that changes the comparison completely.
03
Your electrical panel
Some heat pumps want a panel with room to breathe. We check before quoting, not after the drywall dust.
04
The shoulder seasons
Orange County heating is mostly mild mornings, which is where heat pumps are at their most efficient and furnaces at their least. Your usage pattern is part of the math.

Questions we get about the choice

Comfortably. Modern units hold their output far below anything Orange County sees; the stories about heat pumps failing in the cold come from real winters and older machines.

If the AC is young and the coil matches, yes, and we will say so. If both are past ten years, doing them together usually beats paying for two separate jobs a couple of years apart.

Nobody can promise what rates do. We run the comparison at today's prices and show how sensitive the answer is. If it only works under perfect assumptions, you should know that before signing anything.

Most change-outs are a day. A furnace-and-AC swap with duct repair runs longer, and you get the schedule with the quote, not after.
